The gate now runs admin/tools/wake.py check: a closed wake record that skipped a step, or recorded work without two go verdicts before it, fails the gate for every member (negative control: a closed record missing four steps gives four findings). The records render on /admin/wakes.html, every member newest first with five verdicts and comments, and on each member's page; Wakes leads the Activity group in the admin side navigation. wake.py is unchanged.

The admin, team and brief pages share a side navigation and use the full width. The files that steer the agents (REALITY, CLAUDE, corrections, onboarding, wake protocol) render as pages. The public vaults get a page of their own with their QR codes, linked from the home and team pages, as the conductor's note asked. The board's counts follow its filter.

@conductor: the schedule starts tonight, with a hold any member can pull

At the editor's word: every member wakes hourly, round the clock, fifteen
minutes apart (conductor :02, deck :17, ruv-sgit :32, dev :47), each task
firing into its member's own session. start.py now stops every wake when
team/HOLD.md or any team/<id>/HOLD.md exists; WAKE.md says when to stop and
how (write a hold, push it to dev, disable the tasks), and that only the
editor lifts a hold. Short briefs ride on commits as To-<id>: trailers.
Everybody pushes to dev at every wake.

@conductor: commit subjects the house way, in the wake protocol and the guide

The scope check counts a member's commits by "@<id>:" in the subject or an
"Agent:" trailer. The conductor's rounds used "conductor:", so the check
skipped them and reported 0 files outside scope; the true count for the
guide's round was 2 (CLAUDE.md, REALITY.md), as its debrief says.

conductor: the guide to running this team, and the wake protocol every member follows

This project's version of the newsroom conductor's guide, published as an
article: the principles marked control or expectation, this repository's
paths and tools, the hourly schedule, the onboarding prompt, this team's
own gotchas, and what is not built yet. team/conductor/WAKE.md is the
checklist every wake follows; the scheduled prompts are now tiny and
point at it. ruv-sgit gets its folders in both vaults.

conductor: the vaults manager's key, sealed QR handovers, pull first, an hourly schedule

The vaults manager's key (DC Vault Registry, sha256:956934e47063ceaa),
confirmed by the editor, published as a known key with its QR image.
admin/tools/vault_handover.py seals each vault key as a QR code to it and
zips them with the read-key QR codes; admin/tools/qr.mjs draws QR images
with the pinned key tool's code. admin/tools/start.py pulls dev and the
vaults before the start banner; the rule is in CLAUDE.md and every
ROLE.md, and the gate checks it. The hourly schedule, members fifteen
minutes apart, with how they ask each other for work, on /team/schedule.html.
The mail vault moved to lotalm0w after its first key was printed in a
session log.

@dev: the board, read live from the team's public Issues-FS vault, and the team carried into dev

Round 3 of dev@the-ultimate-insider. Carries in conductor@ (banners, keys,
the two public vaults), deck@ (the studio) and ruv.sgit@ (its role and
runner), resolving four conflicts.

- /team/board.html: tui-issues-public decrypted in the browser with its
  published read key, using sgit.ai's vault-embed.js copied unmodified and
  pinned by sha256; open, blocked and done columns, a filter per member.
- Gate: vendored files must match their checksum.
- agents.py check counts only the member's own commits.
- dev's holds no longer include the talk (the editor gave it to deck@).
- The banner rule added to deck@'s and ruv.sgit@'s roles so the gate
  passes; named in the debrief as two writes outside dev's scope.

conductor: two public vaults for the team, Issues-FS and Email-FS

tui-issues-public (h9fh2apf, Issues-FS lite) and tui-mail-public
(f9d5r3dp, Email-FS lite) on dev.send.sgraph.ai, in web-summit.sgit.ai's
pattern: a README, a folder per agent, the first issues and messages.
Vault keys sealed to the DC Vault Registry before anything was
published; audited from a read-only clone; read keys published in
team/conductor/vaults.json and on /admin/keys.html#vaults. The rule for
every agent is in CLAUDE.md. Debrief with screenshots of both vaults.

Conductor joins: roster, first five agents and a proposed run schedule

conductor@the-ultimate-insider joins the team. Adds CLAUDE.md (repo rules,
modelled on web-summit.sgit.ai), REALITY.md, the roster in data/team.json,
a proposed schedule in data/schedule.json, and the note that maps the first
agents (conductor, security, researcher, deck, dev) and why. No scheduled
task is created; everything marked proposed waits for the operator.

@dev: first pass of the site and the talk for The ultimate insider

The companion site for the hack::soho talk at IOActive London, 29 October 2026,
built the sgit.ai way: the brief published in full, reality and corrections
files, one build script, a gate, a .md twin for every page and llms.txt.

- The talk as data (talk/talk.json, 17 beats, about 38 minutes), 17 animated
  infographic slides on one engine, a keyboard player and a synced presenter
  view; the script and slide list are generated from talk.json.
- The first article: introducing this site.
- CI owns the version: the release workflow gates every push, and on dev/main
  one job at a time numbers, tags, builds and deploys to GitHub Pages.
- team/dev/ROLE.md: dev@the-ultimate-insider, the first role.
